How do I safely use AI in my organisation?

A practical guide for executives and senior managers who need to deploy AI without creating new risks. No technical jargon. No vendor sales material. Just what you need to know to make sound decisions.

The honest picture

Your staff are already using AI tools. Whether you’ve approved them or not, LLMs like ChatGPT and Claude are being used to draft emails, summarise documents, write code, and prepare reports. The question is not whether AI is entering your organisation — it already has. The question is whether it’s happening with governance, or without it.

The risks are real but manageable. Unmanaged, they include: confidential information being uploaded to third-party AI providers; AI-generated errors reaching clients; regulatory exposure from automated decisions made without required human oversight; and staff developing over-reliance on tools they don’t fully understand.

The upside is also real. Organisations that govern AI well — rather than prohibiting it or ignoring it — see genuine productivity gains, faster delivery, and more time for high-judgment work.

Six questions every executive should be able to answer

If you can’t answer these, you don’t yet have a handle on AI risk in your organisation.

1. What AI tools are your staff actually using?

Most organisations don't know. Shadow AI adoption is rampant. The starting point is an audit: survey staff, check browser usage data if your policy permits it, ask IT to flag AI-related domains in DNS or proxy logs. You need a real picture before you can govern anything.

2. What data is going into those tools?

Free-tier consumer AI products typically use inputs to train future models. If staff are pasting client data, financial information, or personal data into ChatGPT or similar tools, your data governance obligations are at risk. The default assumption should be: anything entered into an external AI tool is outside your control.

3. Who is reviewing AI outputs before they're acted on?

AI systems hallucinate. They produce confident, plausible-sounding errors. If your organisation has deployed AI in any workflow without a human review step for outputs that matter, you have unmanaged risk. 'AI checked it' is not a defensible position when something goes wrong.

4. What decisions is AI influencing, and are they appropriate for AI?

Low-stakes decisions with easy correction paths (drafting a first-pass email) are different from high-stakes decisions that affect people's livelihoods, access to services, or legal rights. The latter require human oversight, appeal mechanisms, and in many jurisdictions, explicit regulatory compliance.

5. What is your incident response process when an AI system fails?

Not if — when. AI systems produce errors, behave unexpectedly, and sometimes fail in ways that cause real harm. Do you have a documented process for discovering, containing, assessing, and remediating an AI incident? Do your staff know how to report one? If not, you're flying blind.

6. Are your AI contracts actually protective?

Many AI vendor contracts assign liability for errors entirely to the customer. Before signing, your legal team needs to review: who owns the outputs, what the vendor's liability cap is, whether the vendor uses your data to train models, and what your exit rights are if the vendor degrades the service.

What governance actually looks like

Good AI governance is not a 100-page policy document. It is a small number of working controls that people actually follow.

Start here
  • Publish an AI Acceptable Use Policy (template available free from PAI)
  • Create an approved tools list — even if it only has two or three tools on it
  • Define what data categories staff cannot input into AI systems
  • Add AI incident reporting to your existing incident management process
Next 90 days
  • Conduct a vendor review of AI tools in use — check data handling, security, contracts
  • Identify the 3–5 workflows where AI is being used with the most material risk
  • Add human review gates to those workflows
  • Brief your leadership team on what AI risk your organisation currently carries
Ongoing
  • Review and update policies at least annually — the AI landscape changes fast
  • Track near-misses as well as actual incidents
  • Invest in staff training — the AIMA certification covers AI risk and governance from a management perspective
  • Benchmark against the Production Safety Framework as your programme matures

Common executive mistakes

Banning AI entirely
This works for about 90 days, then staff use it anyway via personal devices. You lose the governance lever without reducing the risk. A better approach: govern what you can see.
Treating AI adoption as an IT decision
Technology procurement is an IT decision. AI governance is a business risk decision. The policy questions — what outputs we can rely on, what decisions require human oversight, what our liability exposure is — require business leadership, not just IT.
Assuming vendor terms protect you
Most AI vendor terms shift liability to the customer for outputs. 'Enterprise' tiers often provide better data handling commitments. Read the contract before you buy, not after.
Waiting for regulation to force action
By the time regulation requires it, your competitors will have already built governance programmes. The organisations that build good practices now will find compliance straightforward later.
One-and-done policy documents
A policy published in 2023 may not address the risks of 2025 AI systems. Policies need annual review at minimum, and a trigger review whenever a materially new AI capability is deployed.
